Xingcheng Special Steel, a subsidiary of Citic Pacific, is China’s leading high-end steel manufacturer. Located in high-tech zone Jiangyin, Plant spans over 4,500 mu and produces 6.9 million tons of specialty steel annually. As a national benchmark enterprise in clean manufacturing, Xingcheng has served industries including automotive, offshore, and energy infrastructure.

To align with its ambition as a visualized smart factory, the Xingcheng launched a logistics redesign and transparency upgrade program—ultimately selected as China’s national demonstration project for visual transparency in special steel. Eddso was selected as the consulting partner to lead the internal logistics simulation and visual transparency system implementation.

Background

To support increased SKU complexity, constrained space, and high material turnover, a new intralogistics architecture was introduced to rationalize transport, layout, and material presentation.

  • Process Flow Simulation
    Internal movement paths were digitally mapped, and material flows were validated against takt-based demand.
  • Supermarket & Stacking Redesign
    Former flat-pile floor storage was replaced by elevated racking systems to improve vertical space usage and FIFO execution.
  • Crane-Based Delivery Logic
    Integrated crane zones were designed to serve high-frequency transport areas, enabling orderly inbound-outbound transitions.
  • Zoning & Line Feeding Clarity
    Line-side material was segregated by production stage with color-coded signage and buffer zones for shift-level clarity.

Visitor Transparency & Visual Design

Xingcheng required the site to reflect its national leadership role. A new layout was created to ensure safe, guided, and value-enhancing visits without compromising operations.

  • Fixed Visitor Pathways
    Dedicated walkthrough lanes with floor markings were deployed to isolate visitors from logistics routes.
  • PPE & Safety Standardization
    Visitor safety kits were reconfigured with clear signage, adjustable gear, and multi-size readiness.
  • Multilingual Signage & Guided Scripts
    On-site visuals, directional boards, and area information were provided in both Chinese and English.

Though not targeting direct cost KPIs, the project delivered significant intangible and strategic value across plant operations, branding, and stakeholder alignment.
